For 20+ years, I’ve seen countless change initiatives stall, get derailed, or deliver far less value than intended. The root cause? A lack of meaningful progress monitoring. - Are we still solving the original problem?
- Are we seeing the expected impact on key metrics? (e.g., improved performance, reduced errors, increased user engagement).
- Have any assumptions changed that invalidate our approach?
- Metrics: Focus on outcome-based metrics that demonstrate value. This might include user acceptance testing results, A/B test data, or post-launch performance metrics.

Layer 2: The “Are We Building It Right?” Check – Quality & Technical Health
This is your daily/weekly pulse check on the technical health of the change.

- Are automated tests passing consistently? (Focus on coverage and failure rates.)
- Are we accumulating technical debt?
- Are dependencies being managed effectively?
- Metrics:
